How to Make a PowerPoint Waterfall Chart Without Think-cell

A step-by-step guide to building a waterfall chart in PowerPoint's native chart tool, from setting totals to connector lines, no think-cell license required.


The first time a client asked me for an EBITDA bridge, I did what most people do: I opened Excel, built a stacked bar chart with an invisible "base" series to fake the floating bars, and spent the next ninety minutes fighting connector lines that wouldn't line up after I resized anything. That was on a deal team, at 9 p.m., for a chart that would get maybe four seconds of attention on the call the next morning. The chart itself was never the hard part. Getting it to look right, fast, without a specialist add-in, was.

If you've searched for how to build a waterfall chart in PowerPoint, you've probably already found three kinds of answers: the think-cell tutorials (excellent tool, real license cost), the "use a stacked bar chart trick" tutorials (works, but painful to maintain), and a newer option that most guides still under-explain — PowerPoint's own native waterfall chart type. This walks through the native version step by step, where it breaks down, and how to take it from "a chart" to "a slide a partner would actually send."

Why this got easier than it used to be

Waterfall — sometimes called "bridge" — charts became a built-in chart type in Excel and PowerPoint starting with Office 2016, which means if you're on a current Microsoft 365 subscription, you already have it. You no longer need the old workaround of stacking an invisible series underneath visible bars just to fake the floating effect. That workaround still shows up in some tutorials because it predates the native chart and gives you more manual control, but for the vast majority of consulting use cases — headcount bridges, EBITDA bridges, revenue variance walks — the native chart type is faster and less fragile.

The tradeoff is that "native" doesn't mean "consulting-ready out of the box." The default styling is closer to a generic Excel chart than an MBB-style bridge, and a few specific behaviors trip people up. That's the part worth walking through carefully.

Building the chart, step by step

  1. Lay out your data as a simple two-column table before you touch the chart tool: one column for category labels (e.g., "FY25 Revenue," "Price," "Volume," "FX," "FY26 Revenue"), one column for the value each bar should move by. For your starting and ending totals, enter the actual total value, not a delta — you'll mark those as totals in the next step.
  2. Insert the chart. Select your data, go to Insert > Chart > Waterfall (it's grouped under the "Waterfall, Funnel, Stock, Surface, or Radar" chart category). PowerPoint will plot every value as a floating bar by default, including your start and end totals, which will look wrong until you fix the next step.
  3. Mark your total columns. Click once on the bar series to select the whole series, then click a second time on the specific bar (your starting or ending total) to select just that data point. Right-click it and choose Set as Total. This is the step almost everyone misses on the first try, because the click-twice-then-right-click sequence isn't obvious, and it's the one that actually turns a floating bar into a proper anchor sitting on the axis.
  4. Fix the increase/decrease coloring carefully. PowerPoint auto-colors bars by whether they're an increase, a decrease, or a total, which is useful — but if you manually recolor even one individual bar, you break that dynamic behavior for that point going forward, and future data changes won't recolor it correctly. Set your colors once, through Format Data Series > Fill for each of the three categories (Increase, Decrease, Total), not by clicking individual bars.
  5. Turn on connector lines. In Format Data Series, there's a "Show connector lines" checkbox — turn it on. Be aware you can't style the connectors independently of the bars; whatever line weight and color you apply affects both, which is the single biggest limitation of the native chart versus a specialist tool. In practice, leaving the default thin gray line is usually the safer call rather than fighting it.
  6. Add labels and clean the chrome. Turn on data labels showing the value at each bar. Delete the legend if your bars are already self-explanatory (they usually are once colored by increase/decrease/total). Remove gridlines and the chart border so the chart reads as part of the slide rather than a pasted Excel object.

Where the tutorials stop and the real work starts

Here's what almost none of the chart-building guides mention: getting the waterfall itself right is maybe forty percent of what makes a bridge slide land in a client meeting. The chart is a component, not the deliverable. The other sixty percent is everything around it:

  • An action-title headline above the chart that states the conclusion — "Price and volume gains offset FX headwinds to drive 8% revenue growth" — not a label like "Revenue Bridge FY25-FY26."
  • A source line and as-of date in the footnote, small and consistent with every other footnote in the deck.
  • Alignment with whatever sits next to the chart on the slide — a commentary box, a callout, a small table — sharing the same top and bottom edges and consistent spacing.
  • Consistent color logic across every chart in the deck, not just this one. If green means "increase" on slide 12, it can't mean something else on slide 19.

This is the stage where the chart itself is done but the slide isn't, and it's genuinely tedious work: nudging the chart object by a few pixels so it aligns with a text box, resizing a footnote so it matches the one three slides earlier, re-checking that the total bars in this bridge use the same shade of blue as the total bars in last week's version. None of it is hard. All of it is slow, and it's the part that turns a five-minute chart into a ninety-minute slide.
